What Behavioral Questions Are Actually Measuring

Behavioral interview questions operate on a simple premise: past behavior is the best predictor of future behavior. When a candidate describes how they handled a difficult stakeholder, managed a project under pressure, or turned around a failing team, they reveal patterns that show up again in similar situations.

These questions are more reliable than hypothetical questions like "What would you do if..." because they require actual evidence instead of idealized theory.

The most effective structure for answering behavioral questions is STAR:

  • Situation: Set the context. Where were you, what was the team, what was at stake?
  • Task: What specifically was your responsibility?
  • Action: What did you do? Use "I" not "we" - the interviewer needs to know your contribution.
  • Result: What happened? Quantify where possible.

Most candidates spend 80% of their time on Situation and forget the Result. Flip this. The Result is what the interviewer is listening for.
